How Are Chinese Companies in Thailand Really Doing?
2026-08-13

Over the past two years, "Chinese companies going to Thailand" has been a hot topic. We have worked with many companies: some are doing well, with stable teams and growing business; others are stuck in the middle, unable to move forward or back.

On the surface, they have all completed company registration in Thailand and got off the ground smoothly. But the real gaps between companies almost always appear after they have set up.

Today we are not talking about policy or finance and tax. Instead, we look at a more practical and more uncomfortable question: the hidden pitfalls Chinese companies most often fall into after arriving in Thailand.

1. The First Hurdle 📉 Assuming "Copying the China Playbook" Is Enough

Many companies already have a mature, proven model in China, so they naturally assume they can simply replicate it in a new country.

But Thailand is never a scaled-down version of the Chinese market.

Many companies directly copy:

✨Their China management model

✨Their China KPI system

✨Their China work pace

The usual result: the team cannot keep up, execution gets distorted, and management is constantly anxious.

The problem is not the employees; at its core, the management approach does not fit the local environment.

2. The Second Hurdle 🤝 Not Knowing How to Work with Local Staff

Many business owners say the same thing: "Hiring isn't hard, but getting people to deliver is."

The underlying issue is unfamiliarity with Thai workplace culture:

💬People rarely say no directly or push back face to face

💬Emotions, atmosphere and relationships matter more

💬High-pressure orders and hard-driving management meet resistance

If you keep using the China-style "results first, constant pressure" approach, you may see short-term results, but over the long term you will almost certainly see: agreement on the surface, delays in practice, problems that go unreported, and high staff turnover.

The other person understands what you said, but will not carry it out the way you intended.

3. The Third Hurdle 🔍 Local Resources Are Harder to Use Than Expected

Before going overseas, many companies assume Southeast Asia means low costs, abundant resources and complete supporting industries.

Only after setting up do they see the gap:

📦 Quality suppliers are hard to find

🤝 Local partners are unstable

📄 Industry information is not transparent

❓ It is hard to tell whether a partner is reliable

Companies end up repeatedly trying, failing, changing partners and starting over, and the hidden costs in time and adjustment far exceed expectations.

4. The Fourth Hurdle ⚠️ Over-Reliance on "Key People" (A Critical Hidden Risk)

This is the most hidden and highest-risk problem.

The entire operation of many companies in Thailand depends completely on:

👩‍💼One interpreter

👨‍💼One local manager

🧑‍🤝‍🧑A core employee who speaks Chinese

It is efficient and convenient in the short term, but the risk is very high: once that key person leaves, the whole business chain breaks.

Customer relationships, supply chain resources and internal communication all fall apart, leading to stalled business, loss of management control and very high rebuilding costs.

5. The Fifth Hurdle ⏱️ Seriously Misjudging the Pace

Companies from China are used to fast decisions, fast execution and fast iteration.

But local operations in Thailand follow a completely different logic:

🚩Decisions are made more slowly

🗣️Execution depends heavily on communication and mutual adjustment

📅Projects need buffer time

Forcing China-speed pressure onto the team only leads to constant anxiety among managers, passive internal friction within the team, and lower rather than higher overall efficiency.

Chinese Companies That Do Well Usually Get These Three Things Right ✅

From long-term observation of hundreds of companies that have set up in Thailand, those that are consistently profitable and developing in a healthy way share some common traits:

🌟They don't rush to "get big"; they first make things "run smoothly". They get team management, business processes and local systems working before scaling up steadily.

🌟They value their local team and do not rely solely on the Chinese team. They treat local hiring and local management as a core business capability.

🌟They embrace differences rather than fight them. Instead of forcing Thailand into a "China model", they actively adapt to local rules and culture.

One Last Word 💡 Going Global Is Not "Copying" but "Rebuilding"

A core misconception for many companies is treating going global as business expansion.

In reality, going global means building an entire operating system from scratch in a completely new environment.

Whoever adapts to local conditions faster will be able to put down steady, long-term roots in Thailand.
